Why Do Some Instagram Reels Get Zero Reach While Others Blow Up?

Hi everyone,

I have been testing Instagram reels for a while and noticed something confusing.

Some reels get almost no views, while others (with similar content) suddenly get good reach. It doesn’t always make sense.

What I have been trying:
  • Posting consistently
  • Using trending audio
  • Keeping videos short and engaging
  • Adding relevant hashtags
Still, results feel very inconsistent.

So I wanted to ask:
  • Is reach mostly about the first few seconds and retention?
  • Do hashtags still matter much in 2026?
  • How important is posting time or account activity?
I would really like to hear what’s actually working for others.

It’s mostly just the algorithm being moody and obsessed with that hook in the first three seconds. Don't stress too hard over hashtags, just keep your content spicy and authentic because sometimes it’s just pure luck
 
I have noticed the same with Instagram reels. From what I have seen, retention and early engagement seem to matter the most. Sometimes even small differences in the first few seconds can affect reach. Hashtags still help a bit, but they do not seem as important as before. Consistency and testing different formats seems to work best over time.
 
I read that they use a manipulative "gambling style"algorithm giving you random boosts ("wins") to get you addicted in posting more.

So, it might be just random.
 
On Instagram Reels, distribution is almost entirely driven by retention and rewatch rate, not just likes. If a video doesn’t hook viewers in the first 1-2 seconds or people don’t watch it to the end, the algorithm simply stops pushing it.

Viral videos usually have a strong opening, fast pacing, and a clear emotional or curiosity trigger that keeps people watching (and often rewatching).

Low-reach videos aren’t “random failures” - they just didn’t pass the initial retention test, so they never got scaled.
 
Sometimes, it's just pure luck. Make sure to focus on retention to improve the reach naturally.
 
I think it’s all about hooking them in those first three seconds because the algorithm basically cares about watch time more than anything else, keep your edits spicy and let the algorithm do its thing
 
The algo tests your reel on a small group first. If retention sucks in those first 3 seconds, it's dead. No second chances.

Watch time and completion rate are basically everything. People scrolling past in 0.5 seconds kills distribution instantly.

What works is studying what's already viral in your niche and copying the format exactly. Same hook style, same pacing, same audio if it's trending. Don't try to reinvent the wheel.

Lighting quality matters too. Shit lighting = no viral potential, the algo can detect production quality.

Hashtags are mostly dead for reach. Posting time matters less than having your followers engage immediately when you drop it. Story announcement helps drive initial views

Spot on about retention, but I've also noticed that using too many hashtags lately actually suppresses reach instead of helping it.
 
Reels success is mostly driven by retention and early engagement signals. If viewers watch fully or rewatch, reach increases fast. Hashtags matter less now. Strong hooks, fast pacing, and niche consistency seem to perform best.

it all comes down to hooking people instantly and making them stick around 'til the end. Forget stressing too much about hashtags or precise timing, if your content is fire and keeps 'em watching, that's what'll really make it pop
 
To answer your three questions specifically based on what I have seen managing multiple brand accounts:

On retention and the first few seconds: yes, this is the single biggest factor. Instagram tests your Reel on a small sample first. If that sample does not hold attention through at least 50 to 60 percent of the video, it simply does not get distributed further. The first 2 to 3 seconds decide everything. A plain talking head with no visual hook will die even if the information is good.

On hashtags: they are mostly dead for reach in 2026. What works now is keywords in your caption and on-screen text. Instagram's AI categorises your content based on what it reads and hears, not what hashtags you add. Using 20 hashtags can actually suppress reach because it signals promotional intent. 3 to 5 very specific ones at most.

On posting time and account activity: this is the part most people miss. Your account activity in the 30 to 60 minutes before you post matters. If you have been engaging with content in your niche right before posting, Instagram reads your account as active and relevant, which improves initial distribution. Dropping a Reel and then going offline kills the early engagement window that the algorithm needs to decide whether to push it further.

Exactly. I grew one of my accounts from 0 to 400k without really using hashtags at all. The hook and retention matter way more now than stuffing hashtags everywhere.
 
From my testing the first few seconds and retention matter the most now. If people stop watching early Instagram kills the reach fast Hashtags still help a little but strong hooks replays shares and consistent activity seem much more important in 2026
 
facts.. 2026 algo is just weird. stopped wasting time on hashtags already. that first 3s hook is the real game. gonna try the pre-engagement trick, see if it actually fixes the reach. cheers.
