Hello forum, Hera here :)

This journey thread is coming a little late - around 30 days late to be exact. I wanted to start earlier, but between building, fixing problems, and keeping everything running, I never really found the time or energy to document it.

The idea of this thread is simple: I’ll post updates as things happen and share the progress, numbers, wins, mistakes, and everything happening behind the scenes.

This forum runs on XenForo and started as an alternative to bigger communities like SimpCity (SC) and Social Media Girls. At the beginning, it honestly felt impossible. I was posting content myself, commenting from different accounts, and sharing links everywhere just to make the place feel alive. But every time I stepped away, the forum went quiet. Also, the whole thing was packed initially in 3 stages (forum, video sharing script, monetization with OF). The first 2 steps were done, but I am still so far away from the end.

Then one morning I woke up and saw over 1,000 new users overnight.

Turns out SC had closed registrations and people started looking for alternatives. Users kept pouring in, I kept importing and posting more content, and growth exploded. The problem was we weren’t ready. Weak hosting, messy categories, no prefixes, missing rules, barely any addons, chaos. Somehow, during all of that, I found a few active and trustworthy people who became moderators, and together we managed to keep things moving. One of our biggest strengths became mass importing content and we filled over 900 requests in less than 24 hours.

Now things have changed. SC reopened registrations and naturally our growth slowed down. We went from around 2,500 new users per day to roughly 600.

Not bad for the first month. I’ll try to keep this thread updated daily and share how things go from here. Feel free to ask, suggest and spread the journey :)
 
What has been done today:
- As user registration decreased, we felt the need to add more incentives. I managed to develop 2 new addons within 3 days (custom frames + daily login streak). The logic between them is quite simple. Custom frames can be won based on user interactions around the forum. Comment, post, receive likes and you'll be awarded with nice visual effect. The daily login streak found it's inspiration in Duolingo - I often found myself opening the app just to keep the fire alive. I translated the same incetive into my website, but users are also rewarded for coming back (point, title effects, frames).

- Fixed a lot of issues, bugs and errors around the forum (damn, I though Xenforo is solid). It feels like an old bucket - you fix here, it breaks there. You fix there, it's broken again here. Such a mess and a constant headache.

Yea, Xenforo I'm surprised you'll make a new site on that but it is still sturdy. There's better solutions out there that's open sourced and free. Good luck it looks like you're close to your goal though

Thank you. Yes, there are some still alternatives but Xenforo has the advantage of a huge addon library, easy customization, versatility.
 
Today's update

At the moment I am writing this, the forum has exactly.

• 1,945 threads

Nothing notable has happened today. I invested around 10 hours in developing a custom image hosting script. The final version is right around the corner and it will help to lift the stress of the servers a bit.
For now, it pretty much looks like an Instagram copy, with some unique features: users can log-in directly with the forum account, they can migrate all images from one thread to the model's page, they can contribute to public profiles. On top of that, there are some basic features like stories, follow, notifications, profiles and discovery.

I've done this because the forum has become too crowded. Thousands of images are posted in comments, server load is higher and higher, images are not served instantly.

Outside of this, it's just maintenance, marketing and overall "housekeeping".
 
that's insanely good. 24k users within 40 days is an enormous thing to do. a lot of people struggle to pass the 10k mark and they need well over 90 days to do so. this is promising, if it keeps up like this, it might roll into something huge soon

That's crazy growth for just a month! Where's the main traffic coming from, did you spend anything on ads or promo?

On top of those, I have developed myself 3 more addons for comment nesting, custom frames and marketplace, daily login streak with prizez.

That's crazy growth for just a month! Where's the main traffic coming from, did you spend anything on ads or promo?
The main traffic source for us was Reddit (especially NSFW & forum communities). At the peak of the growth, I think we hit 3,000 new users in a day.

No ads were spent in promotion, not even a single cent.

Things are extremely slow nowadays. The interest went down a little bit and I am struggling to find some energy to put again into this.
Currently, I am looking for traffic exchange partners (websites with at least 3,000 unique users per day). Also, I am trying to figure out the direction and the potential fixed I can implement in the near-future.

Getting really close on publishing the new extensions: image search and publish platform, fully affiliated to the forum. Other than that, nothing new under the sun.
 
hitting a wall after a massive spike like that is totally normal. you got a huge wave of traffic because the other site closed regs, but keeping them active once the novelty wears off is the real grind. smart move on the custom image host too. xenforo attachments will absolutely eat up your disk space and kill the database once you scale. for the traffic dip, maybe look into getting some regular uploaders on a rev-share model or something so you aren't doing all the heavy lifting yourself. otherwise you'll burn out fast.

Yes, I have built my main traffic source on top of a temporary event. Sadly for them, happy for me, their registration is closed again and I can feel it on my numbers.
Absolutely, images are eating a TON of space. At ~2000 threads, more than 120GB in images has been occupied. Also, another thing I've noticed is that the CPU spikes whenever users load many images at once. The step of moving towards an dedicated image hosting (served through Cloudflare R2) should lift the stress of the servers a bit. I already have a base of regular posters, but I have a hard time to incentivize them

We managed to fix the auto-importing tool. Now, whatever the user requests, a new thread is submitted and filled with content within 24 hours. That's a huge step, it will bring a lot of traffic and interest since we can be a real provider now :) still waiting for SSH credentials for the freshly purchased host to upload the new image hosting script. I believe this will be done tomorrow and I'm excited to test things out. Other than that, I filled my spare time with daily moderation and improvements.
