Has anyone here raised their ranks mostly by structure and content without using a lot of SEO tools? I'm curious about other people's experiences with manual or instinct based methods

That would be very hard.
Even without backlink building or on-page optimization tools, you still need to check how competitors are doing in the search, what they rank for etc. And use tools for that.
Without them there would be a lot of random hits and misses.

Yes, a lot of people have gotten higher ranks by focusing on structure and providing really useful content. Prioritize providing superior answers to actual customer questions while maintaining a clear structure and using descriptive titles. In the long run, search engine optimization techniques can be helpful, but in the short term, good writing, consistency, and knowing search intent usually get the job done.

It's like going to a gunfight with a machete. Competitor analysis is a must and there are no alternatives. You also need keyword research for good content. There are additional things like backlinks. You can't entirely depend upon luck when you have tools available to breakdown and understand most of the things.

You can rank well just by making useful content and keeping your site organized, tools help but aren’t needed.

Absolutely, it's the foundation. I've scaled sites using Google Search Console, manual competitor analysis, and a strong topical authority structure as my primary tools. The best "tool" is a deep understanding of user intent and creating content that comprehensively satisfies it. Software just helps you scale the insight.

I assure you that even if you pay for $1000 SEO tools and do sloppy SEO , you won't rank. Costly weapons do not make good soldiers. So, stop worrying about SEO tools and do what works.
