eCommerce Subscription Box Journey from $0 -> $100k/m

Hey everyone, can't wait to share this Journey, and keep myself accountable and hopefully help the community a bit.

Background: I have worked on several eCommerce projects since starting 7-8 years ago, with varying levels of success. All in all through 3 projects I've pushed over $2m in gross sales, with countless failures along the way. This past year, I graduated college, and have decided to go all in on my dream, and reboot an old subscription box business idea I shelved two years back.

Long Term Goal: I am modeling my business after a company in an adjacent niche that has done 9 figures in lifetime revenue. I have started a company in this niche before, and have about 3000 units of branded inventory remaining, and solid digital assets/content built up over time, with a very high margin product. Acquisition channel will be paid ads on both Instagram Reels and TikTok. My conservative and highly attainable goal is $100k/m revenue by the end of 2024.

Initial Results: I have put most of March into this project about 3-4 days a week of work, and launched one Facebook ad with limited social proof, and only a single creative and audience. I am currently discounting month 1 of the subscription by 50% to increase initial sign ups, but will split test this at some point with no discount.
  • Adpsend: ~$2,000
  • Leads Acquired(Email+Phone): 964
  • Unique Users: ~3,000
  • Conversions(Sales): 11
  • CaC/CPA: $181
  • Revenue: $1,168
  • MRR Added: $1875
    • This is the full renewal amount assuming all subscriptions rebill successful the following month.
  • Cost of Goods Sold: ~$150 | $15/unit landed
    • Free since I had inventory already
  • Gross Profit = -$832

After this month I am incredibly happy with the results and the acquisition cost. Although month 1 is losing money, for example if I have a churn rate of 20% (ie. 20% of customers cancel/card declines each month) and gross margins on following months are 80% profit for this sample size of 11 the numbers would look as follows:

Month 1: $832 Loss
Month 2: $1,500 profit
Month 3: $1200 profit
Month 4: $960 profit
Month 5: $750 profit
Month 6: $600 profit.

6 Month Profit = $4,200 = $4,200/6 = $700/m average projected profit

Now, if we add a zero to the adspend number, and say we spend $20k/m down the line, and manage to scale perfectly and acquire 110 customers per month, then we would be adding about $20k/m in recurring subscriptions per month, and hit the $100k/m in revenue mark within 6 months of 10xing spending.

I have few questions:

1) Why are you not using google ads? as its most targeted option and will give 4-5 times better conversion rate

2) How is your business different from your competitor? i mean why would customer buy from you and not the bigger player which alread exits?

3) Where did you buy your inventory from? I am assuming aliexpress?

4) Do you ask the customers to first fill email and phone number, like do you have a email/phone number sign up page and after the customer fills that, they can see the full product?

5) What % of customers convert right away and what % converts a bit later through sending them email or contacting them through phone.

6) You have 900 leads, do you think more of these can turn into customers after you send them more emails through your funnel?

7) Your 30% conversion rate(almost 1000 leads out of 3000 visitors) is quite impressive btw, how did you manage to get such high conversion rate?

8) Have you hired someone to make tiktok and instagram reels or you make them yourself? do you show your face or its faceless videos?

9) How many total products are you giving in each subscription box?

1. Haven't experimented yet. My offer is very much like StitchFix, where it's a tailored box of items that is worth 3x the cost of their subscription. I am going to want to experiment with Google though, if you have any tips or suggestions for an offer like mine I'd love to hear them.

2. Offer is different. I'm using a big hook as a giveaway to get people in the door and sending higher margin lower cost products in majority of boxes.

3. Alibaba. manufacturer I worked with in China.

4. Yes email and phone. Dont really show full product yet, working on that at the moment to display it a bit more like a typical ecommerce product and less like a landing page - > form -> pricing plan page -> checkout page

5. Numbers are small at the moment, dont have exact for you but id say 70-75% right away or through retargeting and the rest through SMS. Not running email at the moment as we are having some deliverability challenges.

6. Absolutely. I have 2.5k Leads now.

7. The offer is too good to be true in a way. Lot of the leads are just window shopping or dont trust it (yet)

8. No, too expensive as of now unless you know a cheap option. I make crappy ones myself. But focusing on paid ds and finding that winning ad structure, then will reinvest profits into content machine.

Just did mate. Would love anyone's input on tips for Google Ads for a product that is somewhat custom. ie. not sure what search terms to target, and how to present my offer in purely text format.

Will try it out and update everyone.
 
Update for April

Quite a frustrating month, but have to remember to stay the course and no fundamentals have changed about my plans. Everything moving. Put in probably 30+ hrs/wk to this project. Will up that to 50 hrs in May.

The Good: Lowered CaC this second half of the month, now signing customers up for ~$70 which is about my AOV. List has grown to 2.7k members. $600 in successful renewals today helped things out a bit. Landing page improvements showed some promise.

The Bad: Horrible problems with card declines, and low quality cards that are not renewing. part of this may be my offer and lack of trust on my site, im getting low faulty buyers that the majority are declining for insufficient funds or using prepaid cards. Going to have to work on my trust and adding more social proof to fix this. Also was hurt my some big chargebacks this month, due to some product quality issues I am ironing out in the next inventory order. Quite a frustrating month and the bank account is quite empty, but we have some subscribers and going to raise some more funds for this project after those renewal and payment issues.
