For me, good content and internal linking are working really well. I still build backlinks, but they seem to help more when the site is already well organized.
I'd probably start with keyword research. It gives you a good base before creating any content. I think a lot of beginners try to rank for big keywords too early, and that usually makes SEO feel harder than it really is.
I usually start by checking if the site is actually related to the niche. After that I look at the quality of the content, whether the site is active, and if it gets real organic traffic. Relevance has always been more important than just chasing high metrics for me.
AI content itself is not the main problem. The quality, usefulness, and how much you improve it matters more.
Low quality mass AI content can have issues, but a well edited article can still perform.
4 months with zero leads sounds a bit concerning, but it depends on the niche, keywords, and what the agency is actually doing.
Rankings alone don't always mean conversions.
