This is my personal journey towards creating a profitable crypto company without doing any of the grunt work such as: coding, marketing, designing, managing the communities, etc.

Background
The reason I'm forcing myself to delegate all the "working" tasks of the business is because I'm the type of person that doesn't trust others and wants to do everything by myself. I've had success in the past from 2 projects. One was profitable (more than 300k dollars), the other was not (ended up losing -30k dollars).

However in both cases I was doing 99% of the work. From coding, to writing the press releases, to managing the community, social medias and even doing the designs. That's no way to do business. Part of the reason, besides money management that my first business is on hold until a solution to the money problem is found.

As a CEO my job is to delegate all the tasks. Could you imagine Jeff Bezos coding the AWS platform by himself? Or him writing articles for SEO purposes to rank his business? His time is far more valuable than that. He gets people to do the grunt work. He focuses on strategy and planning that must be executed by others.

This is gonna be an NFT collection since I'm quite familiar with it and have experience launching these types of projects. The goal is to have a profitable launch, making more money than the amount spent on it. I made the mistake twice of wanting to hit it big and get 10 million from the project, that made me lose a bunch of money since my expectations were too high. Now my only goal is to be profitable. If I make 1k USD more than the amount I spent into launching the project I will consider it a success.

Restrictions
- All the work must be outsourced. Paid when it makes sense, unpaid when a partnership or internship works.
- Spend up to 5k USD in total.
- Focus on strategy, test ideas, growth methods and explore what works for other NFT projects.
- No paid ads, or paid influencer posts. Unless the influencer has an real, loyal and engaged community and requires less than 500 dollars for a promotion. I wasted way too much money on fake influncers that fake stats and have no engagement.
- Launch the NFT collection by the end of this month (April)
- Fast hire and fire processes to filter out people that are inneficient or incapable of doing the right work.

Detailed explanation
I have a starting budget of 5k dollars that I'll use when required. However my idea is to hire interns, whether paid or unpaid, to do mosts of the tasks.

The main focus is gonna be towards community building since that's the number 1 aspect where I'm not good. And the first person I'm gonna hire is gonna be a recruiter to get as many workers as required. Since the pay won't be high for them, I expect to require a lot of people. Some will be discouraged by the low pay, others won't be as good as the job requires them to.

The marketing aspect will be the focus. Growth hacking to put ideas to the test since, in low-budget environments, it's all about being creative and going viral with organic posts and unique approaches unlike businesses that have big recurring budgets where they can constantly spend X amount of money every month to bring new customers from paid ads.

That's why the growth hackers or marketers will get a bonus for bringing real members to the community. Say at 100 active members, they get 100 dollars. Another reason why SEO is out the window. The results are too slow. It may be considered when the business is profitable.

Plus, by forcing myself to spend up to 5k USD I'm not required to succeed as big, I made that mistake in the past where I spent more than 50k USD in a business that didn't produce even half of that investment. It also forces me to be creative and harsh with where I put the money.

Launching an NFT collection is all about growing a dedicated community. A discord with 1000 active members can sell out an entire collection in minutes, I've seen it happen. Even if it doesn't sell out, it can be profitable. That's why it's very important to bring dedicated people.

All the return will be invested in yield farming to generate a passive 10% to 20% from the amount raised. That way the business has a constant income that keeps it alive. This only applies if it makes at least 100k dollars since otherwise it wouldn't be enough to sustain at least 1 worker. Why do this? Because most NFT and crypto projects (unlike what some people think) die because they lack a constant income stream.

They may get 1 million dollars but if that money is used to market the project and hire people it won't last long unless it is profitable in its first year. Staking it for passive income is a far more stable strategy long term. At least in theory.

The motto is to test a whole lot of strategies to reach out as many people as possible through partnerships, referrals, viral content and the likes. Workers will be incentivised to be independent and creative to find unique ways to think outside the box since my creativity only goes so far.

I'm thinking long term. If this initial NFT mint goes well and we have enough money to sustain the project, my goal is to keep building and growing by creating play-to-earn games, improving the designs, launching more collections like bored apes did with their many similar collections and keep it expanding as far as it can go. Axie and bored apes proved that NFT businesses can be extremely profitable.

Current progress
- I already spent 550 dollars designing the NFT collection, 100 more will be required to make some final touches.
- I partnered with a marketing manager that I've worked in the past for a 50% 50% split. We'll see how it goes. He has a lot of workers and ways to grow the community. He will only get his 50% split if he does a successful marketing strategy, if I find a way to grow the community myself I'll keep it all the profit.
- The website is ready, the discord is setup. All that's required is to grow the community, which is arguably the hardest and most expensive step.

Tasks
- Get a VA to hire people for me by posting on several platforms. Focusing on interns, do posts for unpaid, paid internships and co-founder positions. Different people want different types of jobs so I'm using the widest net possible to get the most people. You never know who's gonna be a genius. The VA will be paid from 3 to 5 dollars an hour or a fixed 400 to 500 a month salary.
- Prepare a list of growth hacking methods to put to the test. The 1 page marketing plan book was a game changer in understanding how to take full advantage of the people in the community and I want to put it into action.
- Setup a promotion plan for social media including tiktok, youtube, twitter and others. Tiktok has the highest virality factor. Accounts with no followers can get millions of views if they content hooks people up fast and get them to share the video.
- Setup giveaways. Some people fake giveaways where they end up rewarding an account they own, others are legit and reward many members. It's all about seeing what works.
- Setup partnerships by contacting other NFT projects and influencers.

Strategies
- When it comes to tiktok, I'll get someone to find the most viral NFT posts and re-create them for our NFT project. Repeat what already works.
- Get paid first, deliver later. The sooner we get the money the better. That's why there will be NFT pre-mints where people buy a ticket anytime to guarantee their mint for a lower price. They are token NFTs that can be replaced by the final NFT during the mint. Important to not show how many tickets have been sold until there's a good enough number for conversion purposes.
- Focus on referrals. Referrals are HUGE when it comes to community growth, people bringing other people is how grow goes parabolic. That's why there will be big rewards to incentivise people to invite others. I've seen it happen.
- Test different community platforms. Discord DMs are getting more and more expensive. Yes, discord has many NFT communities there, but DMs cost money and are getting harder to land. I want to test Slack since it's an untapped source of high net worth people.
- Improve discord token generation. If you aren't familiar with discord, sending automated DMs are done with a token which is an access key to send DMs. They are very valuable because they allow you to contact people and people pay good money for them. I wrote my own token generator but it's not finished yet, I'll find someone to improve it and reduce token costs.

- Your budget is not comparable with the current competitors, sometimes having too little budget is a failure before start. Specially in a market as stuffed as crypto currencies or NFT projects.

- I dislike the idea of having interns do everything, the hope of cheap professional work is a myth. You pay for interns you get intern level performance which again I would doubt if it works for a competitive market as the one you want to get in to.

The conversion rate is bad, about 0.5% or so end up joining. Still it's an effective method. Most communities do it this way

Some projects have massive budgets. They get like 40k members to their discord in 24 hours, it's ridiculous. Most of them sell out quick since they end up getting close to 200k members. Assuming a conversion rate of 1% per DM, that would be 20 million DMs. Where 1 million DMs cost about 12k dollars, they spend close to 200k dollars for their community including many influencer promotions and shillers to keep the chat active.

I'm not trying to compete with those people.

My approach is to be genuine and find alternative paths to growth. Projects like "the dudes" and "etherminators" did very well with almost no marketing. In any case if I find a great opportunity, I'll spend the money no doubt.

especially when what you have a pet project and not a company. what do the interns get from working for you?
will they win some valuable professional experience? or have something cool to put on their CV? or get a % at the end of the project? i don't think you can attract anyone worth keeping this way.

At least 1 million dollars. But you gotta do it right that's why having previous experience is essential or you WILL waste your money like I did. Now I would've invested the money far differently. This time I'm doing it low budget.
 
NFTs as of now, are all about the hype created about any particular NFT. People are legitimately making money from NFTs just by creating a hype. It is like a piece of art where it's value is in the eyes of the beholder.
I will give you a hint : take it or leave it : instead of spending all that time hiring VAs, growing discord, etc communities, etc, why not you find a way to trend NFTs on NFT platforms. Example, on Opensea, etc we see some trending NFTs, correct ? It is not all that easy to get an NFT to trend on any NFT platform, but once you get the hook of it, then even an NFT you make of a picture of the sunlight from your window, can sell at an insane price. Remember, people go after the hype and a tending NFT means there is some "hype" value around it. The process takes investment and time and strategy, one of which is blackhat (not illegal) : buy & sell in a chain, your own NFT using different accounts on NFT platforms, jacking up the price each time. Buy, that is just 1 of the many aspects involved. If you are a crypto pro, you may be able to figure out the rest yourself. I am just casually mentioning what some people do.

Selling single expensive NFTs is very different from selling collections. It's a whole different system.
 
UPDATE. So far I've gotten a ton of applicants on upwork, more than 20 people interested in working as a hiring manager. Their task is to simply find low-skilled interns that will do either an unpaid internship for a month or get paid a low salary. It all depends on experience. These hiring managers will ger 400 dollars a month.

Hiring
Now when it comes to hiring I have a very specific method that has worked well for me in the past. Before doing it, I was wasting time with people that look good on paper but are a complete waste of time and a source of frustrations.

The method consists on sending a message to all the applicants for an upwork job. I don't care how much experience they have. More so for this simple job of hiring interns. After sending the message I look for 2 things:
- How fast they respond
- How they communicate

You see, the most annoying thing you can have as a business owner is having to wait for people to get back to you. It's frustrating to me to say the least. That's why before taking any decision I check how they communicate and how responsive they are. If I send them a message I expect them to answer in a few minutes. More than that, and the person is either lazy or doesn't care about the job.

Then I begin conversating with the worker. I tell him what needs to be done and how, what things I expect him to do on a daily basis to keep me updated. Its important to set expectations right from the beginning. I pay very close attention to what they say back to me. If I ask them a question I expect an answer to it, seems simple right? You'd be surprised at how many people ignore questions and start talking about something else entirely.

People that pay attention to what I say and bring me clear answers are the best.

So far I've hired 2 people. One was unresponsive and didn't even respond to my questions, I had to cancel the contract.

The other is being responsive and seems to be interested in the job. We'll see how it goes.

NFT Generation
I'm not a designer, I don't create the NFTs myself, that's why I use 99designs it's the only place that actually gets me good talent at decent prices. It's a bit hard to use but once you understand it you'll find great people that will do a fantastic job.

Now my collection is made of 3D NFTs and they are interactive, meaning users can click around, move it with the cursor, interact with the NFT as if it is alive. It's pretty cool if you ask me. This is something that almost no project is doing and adds a layer of value to the future NFT holders. But it is also much harder to get right.

I'm familiar with 2D NFTs but 3D are a totally different game. I had to learn to use a 3D software pretty well before I was able to have those NFTs look and work as I wanted them.

So how do you actually generate a 3D, interactive NFT collection?
First you get a designer to create the attributes. Those are the "properties" that show in open sea, if you're doing a human NFT those could be:
- Eye Color
- Mouth Type
- Nose Size
- Face Color
- Hair Type

Then, you tell the designer each element for each of those 5 attributes. So for eye color the elements would be "Blue", "Brown", "Black", "Red", etc. Until you have at least 10.

Why 10? Because it makes each NFT more unique. The more attributes and elements you have, the more different each one will look.

Once you have all those elements designed for all those attributes by the designer, you use some code to mix those and create different faces. The program simply chooses a random element for each attribute and puts it together.

In 2D NFTs it is very simple because all you do is design each element and you forget about it.

But when it comes to 3D NFTs you gotta make sure the materials, the structure of your pieces is just right and that you have the right code to generate it.

Since 2D NFTs are more common, there are lots of utilities such as the Candy Machine and others that you simply set the parameters and it combines everything for you. 3D NFTs are more difficult to mix. There are a few utilities out there but they are not nearly as good as the 2D ones and they don't cover many use cases.

What if you want to mix different materials for one part of the NFT? What if you want to change backgrounds? What if the attribute you want to generate is not supported by the NFT generator?

It's a mess. Unless you're familiar with coding it could be very difficult to get exactly what you want...

Luckly I'm a programmer and I'm somewhat of a perfectionist. If I don't get them just right I won't feel right selling them. So I tried 2 blender plugins, one for free and the other a paid one.

I was literally 1 step from completely generating the NFTs with the paid plugin when it had some weird bug that didn't allow me to get the metadata. So I had to improvise. The free plugin didn't do what I wanted at all.

I learned blender scripting, which is just python with some utilities to access the elements of the 3D scene and after 2 days I was able to create the NFTs the right way. It was quite an experience. Learned a ton and made a very useful utility to randomize NFT parts. If you guys are doing a 3D collection just let me know and I'll share the code.

Anyway I was able to get the NFTs generated and get the metadata properly.

If you don't know what the metadata is, you just need to know that it's a simple file for each NFT that contains a description of the pieces in it. So if I generate a face with a specific mouth and blue eyes, the metadata file for that particular NFT will contain "eye color": "blue". The metadata is very important for rarity purposes and marketplaces like opensea use it to understand how rare each NFT is and what parts it contains for searching and filtering purposes.

That's the progress so far!

What's next:

- I'll see how the hiring manager does when it comes to getting people to test growth strategies over the coming days.

- Then I'll update the project website to show the NFTs so people see what they are getting. I may get someone to do this but I have to consider whether it's worth for me to pay for it or do it myself the way I want it. Time is of essence.

- I'm discussing partnering with a great discord DMer I know that has thousands of tokens. He may be interested. He's very capable of growing socials, getting people to the discord and automating tasks. I know him from previous projects and he's legit. We'll see if he's available.

Things I'm considering:
1) I'm considering writing a whitepaper. Most people won't have an idea of what we're trying to create here, specially when it comes to the play-to-earn game, which should be a huge selling point. That's why I may write a whitepaper detailing how the game will work and look like. The funds from the mint will be used to create this game since it's something that takes a lot of time and effort. The whitepaper creation can't be outsourced, it's a highly creative and core aspect of the project.

2) I though about different methods to get quality traffic. One consiste of creating quality articles, then extracting fragments of it to create tweets, then post those tweets to reddit and other socials. In short, creating some piece of content and extracting a million smaller but highly shareable pieces as a way to promote the project. I haven't oursourced quality articles in the past and I prefer to get someone good at it.

I will use problogger to get writers and get someone to create 3 pieces of content. I really like the quality of the job offers there, which means there's quality talent that I want to get my hands on. I'll spend a maximum of 600 dollars from the budget of 5000 on this.

3) I'm considering creating a transparency page. This is not your typical transparency page talking about how many people are working on the project and some other random bullshit nobody cares about. This one will be a page where people see how much each part of the project costs, how much the employees are getting, what is the income of the project, how much is being generated from staking, how many members are joining the project, what channels are we using to grow the community and what content we're creating. A bunch of real numbers summarizing the project.

Just imagine a cool page full of really insightful knowledge that no other project provides. Not only is this a huge trust builder, but it also allows me and everybody to see the real progress and cost of doing a great crypto project. Could be very cool, I'll consider adding it.

Getting traffic is expensive in time, effort or money that's why I want to maximize every opportunity and get as many trust builder elements into the project website, to get people to really like and trust us and spend less money converting people. To get them to see that we're not a massive corporation with selfish motives, but a cool startup doing something innovative.

4) Another thing I'm considering is doing guest posts and add those cool logo links to the website. This should bring traffic and increase trust. I'll get someone to reach out to NFT and crypto specific blogs to do guest posts, ideally Ask Me Anythings which is a great way to get closer to the founders.

One powerful mindset change shift I had recently is to try to partner with great people. You see, I don't like giving a % of the company to some random person specially when I don't know how we'll work together. However I've realized that there's a ton of great people out there. Plus it makes perfect sense:

Why own 100% of a 10,000 dollar company when I can own 20% of a 1,000,000 dollar company? Parnering with great people is the smartest move possible for any startup. But it is also risky. People will try to take advantage. Some are gonna try to destroy the business. It can be very messy that's why it can be dangerous. But if the synergies are right, it allows you to grow 10x times faster and make the company far bigger.

Quick update: I got a writer working on an article that I'll post on medium, then extract tweets that will go to reddit and expand it from there to bring as many traffic sources as possible.

I paid a guy 50 bucks to mass mention 20k people on twitter, so far got 2 members since it's a very spammy method but it defo got some attention on twitter.

Definitely not scalable. Gotta find an alternative source of people. I've tried partnering with a discord botter, will see how it goes.

this is my plan find a cheap good looking NFTS then market it to newbies
