Journey to $10K/mo in 12 months from scratch with building websites

    Hi there!

    Yesterday I found the AMA written by @yakuzaemme and I couldn't believe how much value he is giving, insanely useful information. I got inspired to start my plan NOW not later. This will keep me focused and hopefully get some feedback on my progress that can benefit others too.

    My skills are cold outreach and web design so decided to start an agency. I was a freelancer before and I want to increase my income and scale. This is not something original, just something I think I can achieve.

    The plan:

    - Will build websites mainly, since I can rely on it (learning fb ads in the meantime but can't offer it as service yet).
    - Will work for free to get the first customers and portfolio items (not looking for customers on this forum, this place is for keeping me on track and inspired).
    - Cold email ugly websites for more customers once I have something to show (portfolio created from free work).
    - Look for people to outsource extra work, once more customers and referrals kick in.
    - Start with small prices (under 1K) and increase gradually.
    - I won't offer maintenance or hosting for customers, just get paid per project, will keep it simple and less hassle.
    - Will maintain relationship with customers and ask for referrals.

    I think this income plan is doable:
    Jan - $0/mo (working for free).
    Feb - $500-$1000 (first paying customer/s - $500 for a small website).
    Mar - $2000 (increased min price to $1K per site and get 2 orders).
    Apr - $2000-$3000 (this is the level I've been before).
    May - $4000 (thinking 2 sites at $1K and the first $2K website... total 3 customers in 1 month.. starting to need outsourcing soon).
    Jun - $5000 (2x sites at 2k each and a 1k small one).
    Jul - $3000 (people on vacation, referrals go down, less response).
    Aug - $5000 (I push it hard to get previous level of sales plus try to get one $3k customer).
    Sep - $7000 (2 more $3k sites and a small 1k).
    Oct - $7000-$8000 (hustling more, trying to get a 4k site too).
    Nov - $8000-10.000 (might reach the goal this month).
    Dec - $10K (this can be done with 2x sites at 5k each or 3 sites averaging $3.3K).

    Plan B if I can't go above 1-2K per project enough times: outsource 10 sites per month x1k = $10.000 and still reach the goal.

    This is not as easy as it may seem, will be lot of work and friction, but I think it's doable. I just need your help to keep my eye on the ball, seems so exciting to reach this goal. It would mean a lot.

    What do you think about this? Would you add anything to my plan?

    Hope you can support me to stay on track and if you've been lazy like me watch this thread as I will be productive this year and stick to the plan, I promise!

    Ok, so I got 2 weeks left of January, let's make something of them.

    Two things I plan to do:
    1. Contact some people who need a site.
    2. Build my own website (I still need to show something to people even if I work for free).

    For part 1, I will go through google places and find some ugly sites. Since it's free for them, it will be a high conversion rate (at least 5%). Which means if I contact 60 people I'll score 3 deals and I'll be done with the free work.

    I will pick 3 niches (for example: dentists, plumbers, roofers) and I will contact 20 companies in each niche (total 60). The idea is... if I make a roofer site for free, then I can contact other roofers with ugly or no site and show them what I did for other roofer, this shouldn't be a hard sell. Having more niches I can see which niche sells better and focus more on that later while looking for new niches.

    For part 2, I will start today with making a mock-up for my website.

    Since it's a free site I'll keep it small. 1 pager with a few sections. But something that looks good to get other customers. I can build it in 1 day but with the back and forth between me and customer will prolly take 3-7 days.

    Do you plan on talking with customers on the phone or only email/chat?

    I guess you can get away with email/chat with the small projects or maybe when a referral hires you and already trusts you, but I'm surely expecting to talk over skyp, especially for bigger projects, there's a lot of details to discuss sometimes. I won't do cold calling if that's what you mean, though it's not a bad idea, might add that too when I scale.

    Some things to consider:

    - you can make a lot of money with maintenance and hosting in the long run, think 10 years or more.
    + clients stay close and you can upsell them a lot of things.

    - Some "ugly" sites have excellent rankings, a lot of traffic and incredible conversion rates.
    + they don't need much maintenance and load fast.
    If I had one like that, I wouldn't change it.

    So trying to sell people a new site just because their current one is ugly, won't work.
    Check out the other parameters and sell them a beautiful design + better rankings,
    more traffic and incredible conversion rates.

    I agree, sounds good for the long run, but I'm not sure how long term I will go with this, I plan to go a different route at some point (fb ads services to scale bigger, maybe ecommerce and recruiting). But I will definitely keep my email list warm automatically (mailchimp) rdy for any upsell/cross-sell, that I completely agree.

    Sure the ugliness of the site is just a criteria for prospect selection, ofc the pitch will focus on them having results. This is a way of finding customers that I like using but I'm open to other ways too (twitter search, fb groups, maybe even paper envelopes and cold calls). Whatever works.

    Woke up pretty excited. Dived in to google and got a list of businesses from different niches. Only picked the sites that didn't look good. I got more than 60 because I'll need for later too.

    Sent 30 emails and I'll send the other 30 tomorrow. Better split in case I get more replies than projected.

    After breakfast I'll continue designing my website while waiting for replies.

    Sidenote: I noticed other people doing something like offering free work on a reddit thread or boosting a post on fb and then getting hundreds of requests within a day or a few days. I didn't want to use this method because of the quality of leads. There's too much to weed out and you are prone to abuse. Some of the leads will be OK, but it's a messy way of getting them.

    Wow does cold email really work?
    I tried somsthing similar and I didn't even get a single reply. Do you just copy their company email?
