How to set avatars for comments?

I have a site with lot's of posts and comments.
All my comments got a blank avatars (grayed silhouette) - I want to manually set avatars for them, so they look real.

Gravatars and looklike avatars won't work as I want to be able to set pictures myself.

How do I do that?
Please advice

Gravatar doesn't give option upload your own avatars for comments that's been submitted already.
Please read whole post.

I don't need them to be default I want every avatar to be different and I want to be able to manually upload avatar for comments that were already submitted.
