Cold email still works in 2026 but the rules are completely different than 2 years ago. The biggest shift is that infrastructure matters way more than copy now.
What I see people getting wrong most often: they focus on clever subject lines and AI personalization while their authentication is broken. You can write the best email in the world and it still hits spam if your DNS is misconfigured.
The non-negotiables in 2026: SPF hard fail, DKIM 2048-bit, DMARC strict alignment, and one-click unsubscribe header for any bulk sending. Gmail and Yahoo made these requirements mandatory in Feb 2024 and most people still haven't caught up.
For volume, keep it to 30 emails per inbox per day maximum. The old "50-100/day" advice is dead. Gmail tracks per-mailbox sending patterns now and flags anything that looks automated.
Sequence length should be 3 emails total, not 7. Each extra follow-up adds spam complaints faster than replies. The data on this is clear — shorter sequences get better reply rates because you're not annoying people who already decided they're not interested.
Reply with "tell me more" on anything specific and I'll share what I know.
