Competitors keep outranking me even with weaker backlinks

hii all,
i have been comparing my site with a few competitors and something does not make sense.
based on the backlink profiles my site looks stronger but they still manage to rank above me for several important keywords.
if you have seen this before then what ended up being the reason?
better content, user signals, internal linking, topical authority or something i might missed?
looking for only real experiences.

They are definitely killing you on topical authority and cleaner internal link silo structures If your content clusters are a mess and your competitors are fulfilling search intent with zero fluff, raw backlink power just won’t matter much anymore.
 
Well it does happens especially when SEO is changing rapidly. Today the traditionaly SEO won't be enough to succeed. If your competitor is ranking above even with weaker or fewer backlinks there might be other factors for ranking look for your already available content as today search engine focuses more on giving to the point and unique content that fulfills user's intent and add value by giving authentic content. Also whether schema and other on-page are better or not. Beside everything focus more on strategic delivery of content rather than scattered one. Plan topical cluster beforehand and try to write content which is not generic. Backlinks are just addtional way to boost ranking not a sole factor.

Is your content and internal linking good enough? Are you using AI to write your content?
 
Backlinks are just a part of the whole equation. You will need to do proper internal linking and establish topical authority as well.
 
They’re not outranking you with weaker links, they’re outranking you with user-behavior manipulation.
Guys are using micro-task platforms or very sophisticated residential proxy bots to mimic perfect user signals. They search your keyword, skip your site, click the competitor, scroll naturally, and stay for 3 minutes without bouncing.
Google's Navboost algorithm sees that massive CTR and dwell time spike and pushes them straight to the top, completely overriding whatever backlink advantage you think you have.
 
Internal inking and site structure can also make a big diffrence. stronger topical clusters often beat random autority links.
 
It might be because their content is matching what users are actually looking for better than yours. I've seen pages with weaker backlink profiles outrank stronger ones simply because they satisfied search intent better.

There are other factors too. They might be using backlinks that don't show up in SEO tools, or they may have more topical authority and a longer history covering that subject.

Also, take it slow. SEO takes time. Keep building links on real websites and niche-relevant sites, keep improving your content, and you'll eventually close the gap.

If the only difference are in the backlinks, then it's possible that they're using PBNs of some sort. But you like you clearly know, backlinks are not the only factor. It's also not possible that they're the only competition you have. There's usually 10 results. Is it just the two of you fighting for number 1 or you're fighting for another position below that. I noticed depending on the topic and competition, sometimes number 10 to 5 don't really matter much because I've since sites fluctuate easily across those but breaking it to the top 3 was the difficult part.

In a nutshell, all I'm saying is look at the overall result page and compare your site to everything doing better than yours.
 
You answered yourself in the last part of your OP

If they match what the user wants, they'll always gonna win over you.

Your mistake is putting links as the only valued metric in comparaison with competitors. They're not.
 
I've seen this quite a few times. On paper one site looks stronger because of backlinks but the higher ranking site ends up having much better topical coverage and internal linking. Sometimes it's also search intent. A page can have fewer links but answer the query much better than everyone else. In my experience backlinks help get you in the race but they're often not the thing that decides who finishes first anymore.
